Seasonal slotting assigns individual SKUs to picking locations for a defined demand period. For a brand planning a promotion in Mexico, the objective is not simply to put popular items near the packing area. Pick locations must hold enough stock, remain accessible and support replenishment during the busiest hours.

Forecast pick activity rather than sales value

Use expected order lines, units per line, product dimensions and handling needs. A high-value product may generate little picking activity, while an inexpensive accessory may appear in most orders. Review products frequently ordered together without combining similar-looking SKUs in ways that encourage errors.

Separate the promotion forecast from confirmed inbound inventory. A slot reserved for stock that arrives late can displace products that are already selling.

Prepare the seasonal slotting sheet

  1. List each campaign SKU and its expected units and pick frequency.
  2. Calculate the stock needed between planned replenishment opportunities.
  3. Check whether that quantity fits the proposed pick face within approved capacity.
  4. Place reserve stock where replenishment can occur without obstructing picking.
  5. Label destinations and record transfers before switching picking instructions.
  6. Verify quantities and test a sample order through packing.
  7. Set an end-of-promotion review date for returning unused capacity.

Use a planning calculation carefully

For an illustrative SKU expected to sell 80 units between replenishments, a pick face holding 30 units creates multiple refill tasks. Possible responses include increasing suitable pick capacity, replenishing more often or changing the release pattern. The right choice depends on congestion and storage constraints, not just a sales forecast. These quantities are an example, not a recommended stock level.

Avoid moving stock during uncontrolled picking

Coordinate moves with open work. If stock leaves a location while pickers still receive instructions for it, shortages can be reported even when the units remain in the building. Use the warehouse’s controlled transfer process, reconcile the move and communicate the change.

Do not let temporary promotion locations become anonymous overflow. They need identifiers, quantity records and an owner just like permanent locations.

What should the brand share with its 3PL?

Provide campaign dates, SKU-level forecasts, expected inbound dates, bundle requirements and the dispatch promise. Ask when the forecast must be finalized, how exceptions are reported and whether special handling affects the quote. After the promotion, compare pick interruptions, replenishment work and discrepancies with the original plan.
