Inventory management connects what is physically in the warehouse with what your business can promise to sell. A count alone is not enough: you need to know which units are available, reserved, in transit, damaged or awaiting a decision.

For ecommerce sellers in Mexico, these controls support both daily dispatch and peak-season planning. This guide explains the operating practices to establish with a warehouse partner. Start with the fulfillment and 3PL selection guide if you are still deciding how much of the operation to outsource.

Define the Stock You Can Actually Sell

Use one consistent definition for each inventory status. Keep sellable on-hand units separate from active reservations, goods in transit and non-sellable stock. A supplier’s dispatch notice is not proof that a warehouse has received and checked the products.

Maintain a SKU master with unique identifiers, variants, units of measure and handling requirements. Record bundle components explicitly. When similar products share a vague description, a correct total count can still conceal the wrong variant.

Agree who can adjust a balance, which evidence is required and how the reason is recorded. An unexplained adjustment hides the cause instead of fixing it.

Plan Replenishment Around Demand and Lead Time

Estimate demand over the period needed to replenish and receive stock, then add a deliberate safety allowance for uncertainty. Use actual receiving lead time, not just the supplier’s planned transit time. Separate promotions and unusual orders from the normal demand baseline.

For a hypothetical example, 10 units of daily demand over a 14-day replenishment period represents 140 units before a safety allowance. The inputs are illustrative, not a demand forecast. Recalculate with your own order history and review after major changes in demand or supply.

For Amazon stock held outside its network, follow the FBA replenishment planning workflow so warehouse reserves and marketplace availability are not double-counted.

For purchase timing, use the reorder point planning method. For the physical stock transition behind a replenishment change, follow the warehouse inventory transfer checklist. If you are defining the wider provider brief, review integrated warehousing responsibilities.

Reconcile Stock Across Sales Channels

Confirm when an order reserves stock and when a cancellation releases it. A return should increase available stock only after inspection and approval. Define how delayed updates and failed order imports are surfaced to an owner.

Use channel allocation and reservation rules to prevent one physical unit being promised twice. Check the actual integration behavior rather than assuming every dashboard updates instantly. Skynera’s service overview includes inventory management; confirm the reporting and integration scope relevant to your channels.

Check the underlying warehouse movement events and use the WMS integration acceptance tests before relying on channel updates. The order release rule checklist explains how to hold incomplete orders without losing track of exceptions.

Use Receiving and Counting to Find Discrepancies

Compare incoming units with shipment records, record damage and shortages, and assign storage locations before making stock available. For products requiring lot or expiry tracking, agree the fields and handling process before the first delivery.

Schedule counts based on risk and activity. When a difference appears, investigate recent receipts, transfers, picking, cancellations and returns. Record the cause and corrective action, not only the adjusted quantity. Match these records with product-protection and warehouse handling controls.

When balances disagree, follow the inventory discrepancy investigation. For physical constraints, compare warehouse space and flow, SKU placement decisions and seasonal layout changes. If shelving needs to change, review modular shelving fit and capacity before purchase.

Discuss Your Inventory Requirements

Share your SKU count, sales channels, normal and peak order volume, and any lot, expiry or special handling needs. Confirm the receiving, reporting and exception-handling scope before moving stock.

Measure Accuracy, Availability and Age

Track stock discrepancies, stockouts, aging units and the time needed to make received stock available. Define the denominator behind every accuracy percentage so different reports can be compared meaningfully.

Review exceptions with the teams responsible for purchasing, sales and fulfillment. If returned units repeatedly appear available too early, improve the returns inspection and disposition workflow. If dispatch is delayed despite available stock, inspect order routing and warehouse handoffs rather than buying more inventory.

Use a warehouse management audit to locate the bottleneck, and the order accuracy checkpoints to distinguish parcel errors from stock errors. Before investing in technology, assess AI use-case evidence, AS/RS readiness or vertical lift module fit against the problem you actually need to solve.

Inventory Review Checklist

  • Are available and reserved quantities clearly separated?
  • Can every adjustment be traced to a reason and owner?
  • Have receipts and transfers been reconciled?
  • Are promotion forecasts and replenishment dates current?
  • Are returns awaiting inspection excluded from sellable stock?
