Reverse logistics is the movement and handling of products after the original sale: receiving a return, inspecting it, deciding its next destination and updating the records. The objective is not to restock everything quickly. It is to make the right decision for each item without losing its connection to the original order.

For a Mexico ecommerce operation, agree who authorizes the return, who manages the customer response and who can approve restocking or other work. Use this guide alongside the fulfillment planning guide to define those responsibilities in your warehouse agreement.

Authorize and Identify the Return

Give each return a reference tied to the original order, SKU, quantity and stated reason. Tell the receiving warehouse what to expect and which information must be recorded when the parcel arrives.

Keep unmatched parcels in an exception process. Do not assume that the product in the box matches the return request or that receipt automatically authorizes a refund. Customer-facing policies and applicable platform or legal requirements need their own review.

Inspect Before Changing the Stock Status

Record the received quantity, identifiers, packaging condition and visible product condition. Agree which checks are appropriate for the product and what evidence is required. A sealed package, an opened product and a damaged item may need different decisions.

  • Approved for resale: Restore to available stock only after the agreed criteria are met.
  • Awaiting a decision: Keep unavailable while the responsible person reviews the evidence.
  • Further work required: Obtain approval and confirm capability before repair, repacking or other handling.
  • Not suitable for resale: Follow the authorized disposition process and relevant requirements.

Reduce Avoidable Movement and Packaging Waste

Evaluate whether a return can be inspected at the receiving location before moving it elsewhere. Consolidation and packaging reuse may be appropriate, but neither should compromise protection, identification or product requirements.

Measure the actual movement and materials involved before making environmental claims. Use the shipping-cost comparison guide to assess transport options, including the cost of additional handling.

Connect Warehouse Records with the Customer Decision

The warehouse inspection and the customer refund are separate events. Define which team records each event and how the results are reconciled. Retain the original order reference even if a return creates a new warehouse transaction.

Test the status exchange with your actual channels. Do not assume every integration supports the same return events. The inventory control guide explains how to keep inspection stock out of sellable availability, while the order-routing workflow covers identifiers and exception ownership.

Compare Recovery Value with the Cost of More Work

Estimate the likely recoverable value after transport, inspection, repacking, storage and any approved specialist work. A return with a resale opportunity is not automatically worth processing further.

Keep this decision product-specific. Do not assume that your warehouse provides refurbishment, automated grading or disposal services; confirm the capability and authorization first. Record the final decision so the same item is not repeatedly re-evaluated.

The party named in the agreed disposition rules. The warehouse should record the inspection result and follow that authority rather than assuming every received item is sellable.

Keep it identifiable and unavailable, record the parcel details, and assign an owner to match it with the customer or order. Do not invent an order reference.

Review the proposed movement and responsibilities separately. Use the cross-border planning guide and obtain the applicable customs instructions before shipment.

Set a Returns Review and Discuss Your Requirements

Track reasons for returns, time awaiting inspection, unresolved decisions and the actual costs of each outcome. Separate product issues from picking errors and transit damage so corrective action reaches the right team.

Discuss returns and fulfillment services with Skynera. Share product types, return volumes, inspection criteria and required reporting, then confirm the available scope and responsibilities before routing parcels.
