Order-processing automation should move valid orders forward and isolate the rest. The difficult part is not the happy path from order to shipment; it is recovering when stock, customer instructions or system messages change. A useful acceptance test proves that an exception cannot quietly become a duplicate shipment or an incorrect stock balance.
Map received, validated, allocated, picked, packed and dispatched orders. Add explicit held, cancelled and failed states. State which system owns each transition and which event confirms it. Creating a shipping label should not be treated as proof that a carrier has received the parcel.
A failed event should include an order reference, failure reason, timestamp and owner. Agree how long it may wait and how unresolved issues are escalated. Retrying indefinitely can hide a persistent data problem; silently dropping the event leaves the warehouse and sales channel disagreeing.
Limit the first rollout to a manageable order group. Keep the prior process available, with a clear rule preventing both processes from fulfilling the same order.
For each case, write the expected stock movement, order state and notification. A screenshot of a success message is insufficient if the final records are wrong. Require evidence from both ends of the handoff and an approved recovery procedure.
Monitor exception age, duplicate work, incorrect dispatch states and manual rework after launch. These measures reveal whether automation is reducing effort or merely relocating it.
Ask the fulfillment partner which order fields are required, what changes are accepted after release, how tracking is returned and who handles connection failures. Confirm the specific integration and service scope in writing. No particular marketplace connector or automated capability is implied by this checklist.
For the broader operating framework, see our ecommerce inventory management guide. Use SKU and shipment identity checks when developing the next part of the workflow.
