Cycle counting checks selected inventory throughout the operating period instead of relying only on a full warehouse count. There is no single frequency that fits every SKU. The schedule should reflect the risk and consequences of an inaccurate balance, together with the time needed to investigate differences.

Group stock by operational risk

Consider movement frequency, unit value, past discrepancies, similar packaging and the effect of a stockout. A slow-moving high-value item can deserve closer control than a fast-moving low-risk item. Include locations with repeated errors even if their products appear unremarkable.

Use those factors to create count priorities and a review date. A classification is a starting hypothesis, not a permanent label.

Design a count that can be trusted

  1. Identify the SKU, location and unit of measure to be counted.
  2. Control movements during the count or use a documented transaction cutoff.
  3. Where practical, collect the physical count without showing the expected quantity.
  4. Require an independent recount when the difference exceeds your review threshold.
  5. Investigate receipts, transfers, picks and returns around the cutoff.
  6. Approve and record any adjustment with a reason and responsible person.
  7. Correct the underlying process and schedule follow-up if needed.

How often should each group be counted?

Set an initial cadence that your team can execute, then adjust using discrepancy findings and business impact. Critical or repeatedly inaccurate locations may need event-triggered checks in addition to scheduled counts. Stable, low-risk stock may justify a less intensive cadence. Weekly or daily counting is not a universal requirement.

What events should trigger an extra count?

A short pick, unexplained negative balance, unrecorded transfer or suspected receiving error can justify a targeted investigation. Verify recent transactions before treating every mismatch as physical loss.

Do not reward count volume alone

Counting many locations while leaving discrepancies unresolved can produce a reassuring activity report without improving inventory control. Track completed investigations, recurring root causes, adjustment value and the time between detection and resolution.

Keep quantity variance and financial value distinct. A one-unit difference can have very different consequences across SKUs.

Agree the process with your fulfillment partner

For stock held in Mexico, ask which counts are included, how additional checks are requested, what evidence is supplied and who authorizes adjustments. Confirm any charge before requesting exceptional work. Review the schedule after new product introductions or a change in warehouse process rather than assuming a software upgrade alone will fix accuracy.

For the broader operating framework, see our ecommerce inventory management guide. Use available-stock definitions when developing the next part of the workflow.
