A multi-channel warehouse needs one clear path for each order, even when orders arrive from several platforms. The central problem is not simply combining dashboards. It is preserving the correct identifiers, quantities, delivery instructions and status at every handoff.

Set the inventory allocation and reservation rules first. This guide then follows an accepted order through processing and dispatch. For Amazon-specific fulfillment choices, see the FBA and FBM operating guide.

Create an order record that survives every handoff

Retain the channel name, channel order ID, warehouse order ID, SKU, quantity, delivery address and selected service. Record when the order was accepted and whether it is cleared for processing. A status such as “received” should have a documented meaning, not a different interpretation in each system.

Map product variants and bundles before activation. If an order contains an unknown SKU or incomplete address, send it to an exception queue rather than guessing the intended product or destination.

Define the processing sequence

  1. Accept once: Use a stable reference to identify a repeated import or retry.
  2. Validate: Check the information required for the selected fulfillment path.
  3. Reserve: Allocate confirmed stock without deducting the same units twice.
  4. Pick and check: Verify SKU and quantity against the order record.
  5. Pack: Apply the agreed packaging instructions and record final dimensions where needed.
  6. Handover: Distinguish label creation from actual carrier acceptance.
  7. Return status: Attach the correct tracking reference to the correct channel order.

Give exceptions their own rules

A cancellation received before picking is different from one received after carrier handover. Define the last operational point at which a warehouse can stop an order and who communicates the outcome. Do not promise a stopped shipment just because a cancellation message was sent.

For split shipments, record which items are in each parcel and which tracking reference belongs to each part. For a failed synchronization, keep a visible queue and a retry history. Reprocessing should not create another shipment.

Test representative orders before launch

Include a single item, multiple items, a bundle, a cancellation and an address exception. Compare warehouse records with the channel record at each stage. Confirm who owns a mismatch and how it is escalated outside normal hours.

Connect returns to the same original order reference through the reverse logistics workflow. A returned parcel should not silently create a new sellable unit without the inspection decision.

Measure the handoffs you can improve

Track import failures, duplicate prevention, inventory mismatches, time to carrier acceptance and tracking-update failures. These measurements identify the step that needs work more clearly than a broad promise of “automation.”
