The right first product for a fulfillment pilot is one you can measure and control. Moving every slow seller to merchant fulfillment, or every fast seller to FBA, ignores packaging costs, service capability and the work needed to manage orders.
Use this checklist after reviewing the FBA and FBM planning guide. It focuses on selecting and testing products, not announcing a new Amazon policy.
For each SKU, record recent demand, selling price, product cost, packed dimensions, weight, typical order quantity and return reasons. Separate ordinary sales from promotions. Include any special handling constraints and confirm current eligibility in the marketplace account before planning a method change.
Start with a small set representing your real operation: for example, a single-item order and a multi-item order with different packaging needs. Do not choose only the easiest shipment if the test is supposed to validate a broader catalogue.
Decide what will cause the test to pause: persistent inventory mismatches, orders the warehouse cannot dispatch on time, or a contribution margin below your minimum. Assign one owner who can reduce advertised availability or stop further allocation through the appropriate marketplace workflow.
Keep the test inventory identifiable. Do not assume that changing a listing moves physical units out of Amazon or makes them available in your local warehouse. Any physical transfer needs its own receipt and reconciliation.
A successful test shipment proves one order can move; it does not prove the operation can handle a promotion. Review normal-volume results first, then test a controlled increase. Monitor stock discrepancies, dispatch performance, exceptions and actual cost per completed order.
Keep a record of the products that should remain unchanged and why. Some SKUs may suit the existing method even when others benefit from a different arrangement.
Provide the candidate SKU list, expected orders, product handling requirements, package measurements and the test scenarios. Ask Skynera to assess the relevant storage and fulfillment scope before committing inventory or changing customer-facing delivery promises.
