Amazon FBA vs FBM in Mexico: Plan a Hybrid Fulfillment Operation

Choose a fulfillment method by SKU, cost and service capability—not by a blanket rule that fast sellers belong in FBA and slow sellers belong in FBM.

An Amazon seller does not need the same fulfillment method for every product. The useful question is which arrangement can meet the delivery promise and preserve contribution margin for each SKU. A hybrid operation combines inventory held for Amazon fulfillment with stock you or a logistics partner can dispatch for merchant-fulfilled orders.

Understand the responsibilities before splitting stock

Amazon’s official FBA overview explains that Amazon receives, stores, picks, packs and ships inventory, and handles customer service and returns for FBA orders. In a merchant-fulfilled arrangement, you must organize fulfillment and meet the requirements applicable to your seller account. A warehouse partner can support physical operations, but it does not remove your seller responsibilities.

The linked overview describes the US program. For a Mexico operation, verify eligibility, fees, shipping settings and account-specific constraints in Amazon Mexico Seller Central. Do not copy US fee tables or assume that a program available in another country applies to you.

Make a SKU-level decision

  1. Define demand: Separate regular sales from promotions and one-off spikes. Estimate likely demand for the next replenishment period.
  2. Compare costs: Include inbound transport, receiving, storage, order handling, packaging, delivery, returns and any applicable marketplace charges. Use the same tax treatment and currency across alternatives.
  3. Check service feasibility: Confirm the warehouse can process orders before the relevant cutoffs and that carrier services cover the destinations you promise.
  4. Allow for uncertainty: Stock in transit is not yet available to customers. Build realistic receiving and replenishment time into the comparison.
  5. Choose a controlled pilot: Test representative products before making catalogue-wide changes.

Use the SKU selection and pilot checklist for implementation. When a fee changes, use a separate before-and-after margin calculation rather than treating the change as a reason to move every product.

Separate stock allocation from stock availability

Maintain distinct quantities for Amazon stock, local sellable stock, reserved orders and goods awaiting inspection. Reserve an item when an order is accepted, not only when it leaves the building. Otherwise, the same unit can appear available to more than one channel.

A replenishment buffer can help, but excess stock in another warehouse still costs money. Plan replenishment from external storage around demand and receiving lead time. For day-to-day allocation across channels, use channel-level stock and reservation rules.

Do not confuse restrictions, capacity and costs

A product eligibility issue needs a different response from a capacity warning or an unexpectedly high invoice. Start by identifying the exact issue in your account. Our FBA restriction troubleshooting guide separates those cases; the capacity-change response checklist focuses on decisions when your available inbound capacity changes.

Storage costs also deserve their own review. Use inventory age and storage-policy checks to identify which stock needs action, and packaged-dimension checks when evaluating a size- or weight-related charge.

Test the process, not just the spreadsheet

In a hypothetical pilot, a seller keeps a replenishment reserve locally while continuing to use FBA for selected products. Before activating merchant-fulfilled availability, the seller tests order receipt, stock reservation, picking, carrier handover, tracking and a return. The pilot is successful only if both the actual costs and the service results meet the agreed targets. This is a planning example, not a Skynera customer result.

How should you review a hybrid operation?

Track contribution margin, stock discrepancies, dispatch timing, delivery exceptions, returns and the work needed to reconcile orders. Compare similar products and periods. Keep a rollback rule for any pilot that produces persistent errors or delivery promises the operation cannot meet.
