AI returns triage should answer a narrow question: which review queue should receive this returned item next? A routing recommendation is not proof that a product is safe to resell, a customer is abusing a policy or a refund is approved. For ecommerce sellers using a warehouse in Mexico, agree these boundaries before selecting software.

Separate routing from final decisions

Start with the existing return states: received, awaiting identification, awaiting inspection and awaiting a seller decision. Define the evidence needed to move between them. Keep the original order, SKU, quantity and return reference attached to every recommendation.

A photograph may help flag visible packaging damage, but missing evidence must remain missing. Do not infer internal product condition from an exterior image.

Build a controlled pilot

  1. Choose one product group: Use returns with understood inspection rules and a named decision owner.
  2. Label a review sample: Have qualified staff record the agreed routing outcome and the reason.
  3. Run in shadow mode: Compare recommendations with human decisions without changing stock or refund status.
  4. Set escalation rules: Route uncertain, incomplete or conflicting evidence to a person. Test thresholds on your sample rather than trusting a vendor default.
  5. Test the handoff: Check duplicate events, missing identifiers, delayed messages and system outages.

Measure mistakes, not just throughput

Track incorrect queue assignments, missed exceptions, staff overrides and time awaiting review. Separate results by product type and return reason; a combined accuracy figure can hide poor performance on a smaller group.

When should a person take over?

Whenever evidence is insufficient, identifiers disagree, a product-specific check is required or the recommendation exceeds the agreed authority. Assign a review deadline and owner so the exception queue does not become indefinite storage.

Example: a conflicting return record

In a hypothetical pilot, the customer selects “unopened,” but the receiving image shows an open seal. The system routes the unit to inspection and records the conflict. It does not reject the customer request or release the unit for resale. The reviewer records the actual finding and authorized next step.

Keep a reversible operating path

Preserve the input evidence, recommendation, reviewer decision and rule version. If an integration fails or routing errors rise, return to the manual queue without losing return identities. Do not let a model update silently change the approved workflow.

Connect triage to your returns workflow

For visual checks, review the returns inspection pilot. Place triage inside the broader ecommerce reverse logistics workflow, with separate authorization for stock release and customer refunds.
