AI Returns Sorting: Design an Exception-Safe Warehouse Pilot

Returns sorting decides where an item goes next. It should not be confused with establishing product condition, approving a refund or authorizing resale. An AI-assisted pilot is useful only if it routes the physical item and its record consistently while keeping uncertain cases under control.

Define queues and release conditions

Start with named destinations such as standard inspection, missing-information review and specialist assessment. Specify the evidence required to enter each queue and who can move an item out. Avoid a catch-all “approved” status that means different things to customer service and warehouse staff.

Run the pilot alongside the current process

1. Select a representative product group and record current handling times.
2. Let the system recommend a route while staff retain the initial decision.
3. Compare recommendations with the reviewed route and document disagreements.
4. Test unreadable labels, duplicate scans, missing orders and unavailable destination queues.
5. Require a manual fallback and a clear recovery process for an outage.
6. Expand only after the agreed error and throughput checks pass.

Measure the whole workflow

Include receiving, identification, routing, queue waiting and rework in the comparison. Saving time at the scanner is not an improvement if the inspection queue grows or items need to be found again. Report routing errors and unresolved items alongside processing time.

For example, a hypothetical sorter may send correctly identified items to the right queue while failing on damaged labels. The response is a controlled exception path and a measured review, not an assumption that every unit can be automated.

Can sorting replace inspection?

No. A route is not a quality decision. Keep the inspection validation process separate, and require the agreed checks before moving returned goods into available inventory.

Decide whether to scale

Review integration effort, staff training, support costs and the volume of exceptions. Retain a rollback method that preserves item identity and location.
